Packaging Cost Breakdown: Where Your Money Actually Goes

Most of your packaging budget goes to materials, printing and finishing, but setup, labor and freight can add surprising amounts. In our Dongguan factory, a typical folding carton quote splits roughly 35% material, 25% printing, 20% finishing and 20% conversion, setup and logistics.

If you want to control packaging cost, you need to know where the money is spent. This article breaks down each cost bucket and shows how choices in one area affect the others.

The main cost buckets

Every custom packaging job can be divided into these categories:

1. Raw material

Raw material usually accounts for 30%–45% of the total quote. It includes paper, board, corrugated flute, magnets, ribbons, foam inserts and any other structural material.

Material cost is driven by:

  • Substrate type — art paper costs more than kraft; grey board adds rigidity.
  • GSM or caliper — heavier material uses more fiber.
  • Certification — FSC-certified paper carries a small premium.
  • Market pricing — pulp prices fluctuate with global commodity markets.

2. Printing

Printing accounts for 20%–35% of most quotes. Cost drivers include:

  • Number of colors
  • Printing method
  • Coverage area
  • Color matching requirements

A 4-color CMYK job on offset is standard. Adding one Pantone color can increase the print share by 8%–12% because it requires an extra plate and press station.

3. Finishing

Finishing includes lamination, varnish, foil stamping, embossing, spot UV and special coatings. It typically accounts for 10%–25% of the quote.

4. Converting and assembly

Converting is the process of turning printed sheets into boxes. It includes die cutting, creasing, folding and gluing. Assembly includes hand work for rigid boxes, insert fitting and ribbon attachment.

Automated folder-gluers keep this cost low for folding cartons. Rigid boxes require hand assembly, which can represent 25%–40% of the total cost.

5. Quality control and packing

Quality control includes inspection, measurement, drop testing and sorting. Packing includes inner polybags, carton liners, master cartons and pallets.

For high-value products, we perform 100% visual inspection. For standard products, we use AQL sampling. The level of inspection affects labor cost but reduces the risk of customer complaints.

6. Tooling and setup

Tooling includes printing plates, cutting dies, embossing dies and foil stamping dies. Setup includes press make-ready, machine calibration and first-off approval.

These costs are fixed per order. On a run of 500 units, tooling can represent 15%–25% of the quote. On a run of 10,000 units, it may fall below 3%.

7. Freight and logistics

Freight is often excluded from the unit price and quoted separately. Air freight can cost 5× to 10× more than sea freight. DDP terms add customs clearance and duties but protect against unexpected charges.
